Leadership sounds great in theory. But if you can’t apply it in the day-to-day — to real people, with real challenges — then what’s the point? In this episode, Stephen Gates gives you the framework to do just that.
Creative leaders often fail not because they lack vision — but because they lack practice. Coaching is how you turn leadership into action. It’s how you keep people growing, engaged, and sane.
Most companies don’t coach — they manage. That’s not the same thing.
Without coaching, growth becomes accidental. Retention suffers. Morale drops.
Strong coaching builds stronger teams and better work — every time.
STEP 1: Identify the Real Problem
Not the behavior — the thinking behind the behavior.
Don’t just tell someone to “speak up more” — ask why they aren’t.
Spot patterns, dig into root causes, and look past surface-level issues.
Avoid the temptation to triage. Aim for transformation.
STEP 2: Define the Outcome and Build a Coaching Plan
Clarity beats intensity. Break big changes into achievable, meaningful steps.
What’s the change you want to see — and why does it matter?
What does progress look like week to week, not just in theory?
How can you co-own the change without doing the work for them?
STEP 3: Set an “Or Else”
Accountability without threat. Structure without fear.
Make the consequences of not changing clear — and fair.
Your coaching isn’t real until there’s a reason to take it seriously.
This isn’t punishment — it’s partnership with stakes.
Coaching isn’t just internal — it can apply to clients and partners too.
You don’t need a perfect team member. You need one you’re willing to grow.
Everyone has blind spots. Your job is to help them see theirs — and move past them.
Progress isn’t a lightning bolt — it’s small wins stacked over time.
They listen more than they talk.
They build trust with clarity, not charisma.
They give feedback people can act on — not just react to.
They make growth feel possible, not punishing.
You’re not just managing work — you’re shaping careers.
If you won’t invest in your people, they’ll leave for someone who will.
Great coaching doesn’t just build trust. It builds legacies.
